Roof Resealing Is the Cheapest Maintenance You Are Not Doing

Resealing a commercial body roof costs four to twenty labor hours. The water damage restoration it prevents runs from $750 into five figures depending on how long the leak ran. It is one of the clearest cases in commercial vehicle maintenance where scheduled work is dramatically cheaper than the failure, and almost nobody schedules it.
Sealant is a wear item
Everything on a commercial body roof is held out by sealant: seam joints, vent mounts, hatch surrounds, antenna and solar penetrations, and the perimeter edge. Every one of those is a hole with something sealed into it.
Sealant in Southern California sun has a service life of roughly two to four years before it starts cracking, shrinking and lifting at the edges. That is not a defect, it is the material doing what UV does to it.
Nobody inspects a roof unless there is already a leak, which means the first anyone knows about failed sealant is a stain on the ceiling, by which point water has been getting in for a while.
What the water does before you see it
Water entering a roof seam does not drip straight down. It runs along the roof bows, down inside the wall cavity, and collects at the floor edge. The visible stain appears wherever it finally finds a way through, which is frequently nowhere near the entry point.
Meanwhile it is corroding framing, delaminating panels and rotting the floor perimeter, all out of sight.

Do not seal over failed sealant
The most common shortcut is running fresh sealant over the old. It does not work. The new material bonds to the old, the old is already lifting, and when it goes the new goes with it.
Correct resealing removes the failed material, cleans and prepares the substrate, and applies new sealant matched to the roof material. It takes longer and it is the only version with a service life.
Retrofit penetrations are the usual culprit
Anything installed after the body was built is the most likely leak source: an antenna, a solar mount, a light bar bracket, an added vent. These are typically mounted with a bead of sealant and no proper flashing, which means the sealant is the only thing between the weather and the inside of your body.
When it fails, and it will, there is nothing behind it.
A practical schedule
Inspect roofs annually. It takes minutes per vehicle and you are looking for cracked, shrunken, chalky or lifted sealant, plus any accessory mount that looks like it was added later.
Reseal when the sealant shows those signs rather than when a leak appears. On a fleet, batch it across several units at once to cut the cost per vehicle.

Building it into a maintenance rhythm
The obstacle is not cost, it is that nobody owns it. Roof condition does not appear on any inspection sheet, no driver reports it, and it produces no symptom until it produces an expensive one.
The fix is to put it on a schedule and give it to someone.
Annual roof inspection. Get on a ladder, walk the roof if the body supports it, and look at every seam, every penetration, and the perimeter edge. You are looking for sealant that has cracked, shrunk, gone chalky, or lifted at an edge. It takes a few minutes per vehicle.
Photograph what you find. Year-on-year photographs of the same seams tell you the rate of degradation, which is what lets you predict rather than react.
Batch the resealing. Once several units need it, do them together. Setup happens once and cost per unit drops.
The accessory audit
While you are up there, count the penetrations that were not there when the body was built.
Antennas, telematics units, solar mounts, light bars, added vents, camera mounts. Every one is a hole somebody made, and the quality of what was done about it varies enormously.
Retrofit penetrations are the most likely source of any leak on a commercial body, for a simple reason: original body seams were designed and sealed at manufacture, while retrofits were frequently sealed with a bead of something and hope.
If a penetration has visible sealant as its only weather protection and no flashing underneath, it is a future leak with a date on it.
What to do if you already have a leak
Do not start by replacing the ceiling panel or the floor.
Find the entry point first. Water travels along roof bows and down wall cavities, so the stain inside is frequently a long way from where it got in. Systematic water testing from the lowest suspected point upward is the reliable method, and guessing is how people end up doing the same repair twice.
Once the source is sealed, map how far the damage has actually spread by sounding and probing. It is almost always larger than what is visible, and knowing the real extent is what lets you decide between repairing it and planning around the vehicle.
