Repair or replace
The Framework
How the decision is actually made
The cheaper line item on an estimate is not always the cheaper job.
| Situation | Repair | Replace |
|---|---|---|
| Structural damage within measurable tolerance | Repair. A correctly straightened rail within tolerance returns to full strength. | Replace only where metal is kinked, cracked, or stretched past tolerance. |
| Panel damage over roughly one third of the panel | Repair is often more labor hours than replacement and holds less well. | Replace or section. Usually both cheaper and better finished. |
| Corrosion perforating a panel | Repair only if the surrounding metal is sound and the source is addressed. | Replace where perforation is widespread or structural. |
| Composite delamination, localized | Repair by injection or by opening and relaminating. | Replace where delamination covers most of the panel. |
| Repair cost approaching vehicle value | Repair where upfit value makes the working asset worth more than the chassis. | Total loss where the settlement genuinely replaces the working asset. |
Panel Decision
Repair Versus Replace a Damaged Panel
The cheaper line item is not always the cheaper job. Labor hours chasing a large damaged area frequently exceed the cost of a new panel.
| Factor | Repair the panel | Replace or section |
|---|---|---|
| Damage under one third of the panel | Usually the better option | Rarely justified |
| Damage over one third of the panel | Often more labor hours than replacement | Usually cheaper and better finished |
| Metal stretched or torn | Will telegraph through the paint later | Correct answer |
| Corrosion perforation | Only if the surrounding metal is sound | Correct where perforation is widespread |
| Previously repaired area | Repair over repair rarely holds | Preferred |
| Graphics reproduction needed | Same either way | Same either way |
Total Loss
Where upfit value changes the math
A total loss determination compares repair cost to vehicle value. On a commercial unit the value figure usually comes from a standard configuration lookup, which does not include the liftgate, the service body, the racking or the build-out.
That matters twice. It affects whether the threshold is genuinely reached, and it affects whether the settlement will actually replace the working asset you lost. Provide upfit documentation before the valuation is finalized, not after.
We will also tell you plainly when a repair is approaching the value of the unit. Starting a job that does not make financial sense helps nobody.
